Growth plan for Brandon Blackwood, 2 Oct 2026
Scale spend. Hold CAC.
The plan protects one number, a target CAC of $146.40, while ad spend scales on the Nia Bag, Luna Bag and Kendrick Trunk. The Nia Bag lists from $575.00 to $1495.00, so every ad must say which bag it sells and why.

- Target CAC
- $146.40
- New ads a week at peak
- 20
- Creators live by week six

- Test spend, six weeks
- $24,000

01 The number
One number to protect: a $146.40 CAC on bags priced to $1495.00
The one number to protect is a target CAC of $146.40, the guard line at 0.6 of a $244.00 ceiling. Bags run from $165.00 to $1495.00 on this site, so I watch blended CAC, not the cheapest ad. Both inputs are my guesses until week one.
Protect
Target CAC: $146.40 on a first purchase
Ceiling = average order × margin × (1 + repeat orders): $305 × 40% × (1 + 1) = $244.00. Guard line = 0.6 × $244.00 = $146.40. Across the ranges: $23.62 to $2,018.25.
Three moves
- Kill any ad that drifts above $146.40 at test spend before it earns more budget.
- Test one variable per ad, so every loser teaches something about the Nia, Luna or Kuei hook.
- Read daily CAC against the guard line and report it without being asked.

02 Variety
Nia, Luna and Kuei each need their own ad angle
Each ad concept has to carry one reason to buy and one reason to trust. A Luna Bag at $350.00 needs a different story than a Heritage tank at $45.00. Creators carry the story; the claims sheet keeps it to what your site says.
| Reason to buy | Proof you already have | Ads (proposed) |
|---|---|---|
| Designed in New York City | Designed in New York City | 6 |
| Dust bag included | Includes a premium heavy cotton dust bag for storage and protection | 3 |
| Cowhide leather exterior | Cowhide Leather exterior | 2 |
| Bamboo B Tote, priced smartly | That’s why beautiful leather bags like our Bamboo B Tote are priced smartly at under 400 dollars. | 2 |
| Taxi Heel Sandal, 30% Off | $199.50 30% Off | 2 |
| Newsletter 10% off | Sign up for our newsletter and get 10% off | 2 |
| Customer review | One of my top 5 brandon blackwood bags | 1 |
| Total | The ad concepts tab | 18 |

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.
03 Disturbances
Up to 8 business days on a Kendrick Trunk is a risk to price in
| Disturbance | Likelihood | Impact | Owner | Gate (proposed) |
|---|---|---|---|---|
| Kendrick Trunk ($325.00) ships in up to 8 business days, slowing ad-to-door | Med | Med | Your team | Pause trunk ads if orders ship past the stated 8 business days |
| The 7-day return window and 30-day store credit rules cut margin on bags | Med | High | Your team | Pause any ad whose returns push net CAC above $146.40 |
| The ceiling and average order are my guesses, not your numbers | High | High | Both | Replace both with your real margin and repeat orders by the end of week one |
| Creators say things your site never states about a bag | Med | High | Me | Every creator video passes the claims sheet before spend; zero off-sheet claims |
| Nia Bag lists from $575.00 to $1495.00, so an ad can sell the wrong Nia | Med | Med | Me | Each ad names one Nia and its price, and lands on that exact product page |
| Tracking is missing or wrong, so CAC reads false | Med | High | Your team | Daily CAC matches orders in your store before any budget scales |
| Product pages show "Based on 6 reviews" or fewer, leaving ads without proof | High | Med | Both | Each ad carries one creator proof point; pause tests that have none |
Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.
04 The ceiling
Bags from $165.00 to $1495.00 make the $244.00 ceiling a guess
| Line | Value | Status |
|---|---|---|
| Average order | $305 (range $45.00–$1,495.00) | Assumption Range from the site product prices (Published); the midpoint is a guess |
| Gross margin | 40% (range 35–45%) | Assumption Replace in week one |
| Repeat orders after the first | 1 (range 0.5–2) | Assumption Replace with cohort data in week one |
| Margin per customer, all orders | $244.00 | Calculated Average order × margin × (1 + repeat orders) |
| Guard line for CAC | $146.40 | Calculated 0.6 × the margin per customer |
The math, with the assumed lines
Ceiling = average order × margin × (1 + repeat orders): $305 × 40% × (1 + 1) = $244.00. Guard line = 0.6 × $244.00 = $146.40. Across the ranges: $23.62 to $2,018.25.
Range across the assumptions: $24 to $2,018.
The $244.00 ceiling is average order times margin times repeat orders: all guesses. The only facts are your product prices. Week one replaces the guesses with your numbers.
The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.
05 Test ramp
Six weeks and $24,000 of tests on Nia, Luna and Kuei creative
| Week | New ads × budget / ad (proposed) | Weekly test spend | Cumulative | Creators posting | CAC target (proposed) |
|---|---|---|---|---|---|
| 1 | 12 × $250 | $3,000 | $3,000 | 0 | $146 |
| 2 | 12 × $250 | $3,000 | $6,000 | 2 | $146 |
| 3 | 12–20 × $250 | $4,000 | $10,000 | 4 | $146 |
| 4 | 12–20 × $250 | $4,000 | $14,000 | 6 | $146 |
| 5 | 20 × $250 | $5,000 | $19,000 | 8 | $146 |
| 6 | 20 × $250 | $5,000 | $24,000 | 10 | $146 |
Week 1 and week 2 run 12 ads at $3,000 each, $6,000 cumulative. Weeks 3 and 4 run 12–20 ads at $4,000 each. Weeks 5 and 6 run 20 ads at $5,000 each, $24,000 of tests in all. Proposed.
The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.
Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.
06 Volume
More concepts, more winners: the Bamboo B Tote needs many hooks
More concepts means more winners. 20 concepts give 2 winners, adding $18,000 a month; 80 concepts give 8 winners and $72,000. Hit rate and spend per winner are an Assumption, so I track both from the first test.
| Concepts tested / month | Hit rate (assumed) | New winners / month | Spend each winner holds (assumed) | Added spend at target CAC |
|---|---|---|---|---|
| 20 | 10% | 2 | $300 / day | $18,000 / month |
| 40 | 10% | 4 | $300 / day | $36,000 / month |
| 60 | 10% | 6 | $300 / day | $54,000 / month |
| 80 | 10% | 8 | $300 / day | $72,000 / month |
The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.
The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.
07 Allocation
$100,000 goes where bags and Heritage prove they pay back
- Creative tests on Meta: bags, Heritage, trunks
- $35,000
- 35%
- Creator pay and product seeding
- $25,000
- 25%
- Scaling proven winners on Meta
- $30,000
- 30%
- Landing pages and tracking fixes
- $10,000
- 10%
This split of the $100,000 is Proposed and moves toward winners as soon as the first ones show CAC under the guard line.
The math. 35% × $100,000 = $35,000; 25% × $100,000 = $25,000; 30% × $100,000 = $30,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.
This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.
08 Channels
Meta first, then the channels a $350.00 Luna Bag can earn
| Channel | Open when (proposed) | Why wait |
|---|---|---|
| Meta (Facebook and Instagram) | Week 1, with the first 12 ads | Bags and creator video fit feed and Reels; most test spend lives here. |
| TikTok | Once two creator hooks hold CAC under $146.40 | Creator videos for the Heritage tees and the Yankees hat reuse here at low added cost. |
| Google Search | When creator ads lift searches for the Nia Bag by name | Captures people typing the brand name after seeing a creator. |
| Once new visitors start joining the newsletter | The site offers 10% off for sign-up, a way to turn first visits into repeat orders. | |
| Creator-handle ads | When a creator video wins organically | Run the winning video from the creator's handle straight to the Luna Bag page. |
A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.
09 Payback
Payback is the constraint, and returns close in 7 days
Payback is the real constraint. The rule: a CAC of $75 pays back on the first order, $145 only after repeat orders, and $270 or $340 never, leaving −$26.00 and −$96.00, so I stop. Your domestic return window is 7 days, which keeps margin honest.
Cumulative margin per customer, order by order, before CAC: $122.00, $244.00.
| CAC (scenario) | First-order margin | Year-one margin | Left after CAC | Payback |
|---|---|---|---|---|
| $75 | $122.00 | $244.00 | $169.00 | First order |
| $145 | $122.00 | $244.00 | $99.00 | After repeat orders |
| $270 | $122.00 | $244.00 | −$26.00 | Never: stop |
| $340 | $122.00 | $244.00 | −$96.00 | Never: stop |
The math. CAC $75: $244.00 − $75 = $169.00 left; pays back: First order; CAC $145: $244.00 − $145 = $99.00 left; pays back: After repeat orders; CAC $270: $244.00 − $270 = −$26.00 left; pays back: Never: stop; CAC $340: $244.00 − $340 = −$96.00 left; pays back: Never: stop.
Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.
10 Scope
Scope covers ads and creators, not shipping or return policy
Covers
- Meta ad testing, hook library and daily CAC reporting
- Creator roster, briefs and pay for the creators
- Landing page briefs tied to each ad concept
- Claims sheet built from your own product pages
Doesn’t
- Event tracking build: I spec it, your team ships it
- Shipping times and the return policy
- Product design, pricing and merchandising
- Anything in your ad account I haven't seen
What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.
Gates, written before spend, so stopping isn’t a negotiation.
| Day | Keep going if (proposed) | Stop or change if |
|---|---|---|
| Day 14 | Daily CAC reads true against store orders and the first creators are live | Tracking still disagrees with store orders |
| Day 30 | At least one ad holds CAC at or under $146.40 at test spend | No ad is under $244.00 after the first month |
| Day 60 | Winners scale with CAC at or under $146.40 and payback inside repeat orders | CAC above $244.00 on scaled spend |
| Day 90 | New cohorts land in First order or After repeat orders on the payback rule | Cohorts land in Never: stop |
Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
What exists, what’s missing, and the order that’s forced.
| Piece | Exists today | Missing | Forced order |
|---|---|---|---|
| creative | A range from $45.00 tees to $1495.00 Nia Bags | Hook library and one-variable ad tests | 1st |
| creators | Style-led products: Bamboo B Tote, Yankees hat | A roster and briefs tied to one claims sheet | 2nd |
| claims sheet | Site wording such as "100% Cowhide Leather" | One sheet creators must stay inside | Week 1 |
| landing pages | Collection pages: Bamboo B, Nia Edit, Heritage | One page per ad hook | 2nd |
| reporting | A points program earning 1 point per $1 spent | Daily CAC against the $146.40 guard line | Week 1 |
The order is forced on purpose: creative and creators come first because they are what moves CAC, and everything else waits for that data.

Month one is where it starts.
In week one I build the claims sheet from your product pages, spec the tracking with your team, brief the first two creators, and launch 12 ads at $3,000 against one number: a $146.40 target CAC.
